Country Maid has connected bakery production equipment to Rockwell Automation’s Plex Production Monitoring platform, replacing fragmented manual reporting with real-time visibility of equipment status, downtime events, production rates, and overall equipment effectiveness.

The Iowa manufacturer selected the system after identifying limited real-time visibility across key production lines, no centralised method for recording downtime and operational notes, and inconsistencies in production knowledge and performance expectations following employee turnover.

Since implementation, Country Maid has digitally connected production equipment, introduced real-time OEE dashboards, deployed virtual display boards for production shifts, and improved the accuracy and visibility of uptime and downtime tracking. Interstates and Van Meter supported the project.

Plex Production Monitoring has also been integrated with Rockwell Automation’s FactoryTalk Batch system. That link automates production data collection and is intended to improve reporting accuracy by aligning machine information more closely with the batches being produced.

Country Maid plans to extend the software to additional work centres. The company manufactures bakery products including Butter Braid frozen pastries from West Bend, Iowa, and describes itself as a 100% employee-owned business employing more than 90 people from 30 communities across northwest Iowa.

The production site was built in 2010 after the business had expanded from its origins in the founders’ family home. That history has left Country Maid with a specialist bakery operation where accumulated process knowledge has traditionally sat with experienced employees as well as in formal systems.

Turnover exposes the weakness in that arrangement. When stop reasons, expected run rates, adjustment practices, and recovery actions are passed between individuals rather than recorded consistently, two shifts can describe the same equipment problem differently and management loses a reliable basis for comparing performance.

A central monitoring system can reduce that ambiguity by timestamping equipment states and bringing operating events into a common record. The value is not the dashboard itself but the ability to distinguish how often a line stops, how long each interruption lasts, and whether the same causes recur across products or shifts.

OEE combines availability, performance, and quality into a single measure, but the percentage is only useful when the data beneath it is credible. A line can report disappointing OEE for very different reasons, ranging from planned changeovers and sanitation to mechanical faults, material shortages, upstream starvation, or reduced operating speed.

Bakery production makes those distinctions important because processes are linked by time as well as conveyors. Mixing, forming, proofing, freezing, and packing do not fail independently; a short interruption upstream can starve later equipment, while a downstream stop can create queues or alter the timing of product moving through temperature-sensitive stages.

Root-cause analysis therefore depends on identifying the originating event rather than counting every secondary stop as a separate fault. Standardised downtime categories give engineering and production teams a better chance of separating genuine equipment losses from the effects they create elsewhere on the line.

Changeovers and cleaning can distort comparisons just as easily. A work centre running several short campaigns will naturally accumulate more planned stops than one producing a long, stable batch, so product, schedule, cleaning, and maintenance context has to remain visible if managers are to compare lines fairly.

Virtual shift displays can help with that discipline by giving operators a shared view of targets, recent stops, and current performance. They also reduce dependence on verbal handovers, although operators still need consistent event definitions and enough authority to correct inaccurate classifications rather than allowing poor data to accumulate.

The FactoryTalk Batch integration adds another layer by linking production monitoring with batch information. That can help Country Maid examine what happened during a particular run, compare equipment behaviour across recipes or products, and relate recurring losses to the process conditions recorded at the same time.

The approach is increasingly common in food plants where older machines, different control platforms, and manual reporting have left production data scattered across separate systems. Connecting those assets does not automatically improve performance, but it gives maintenance and operations teams a more dependable record from which to prioritise work.

Expansion to more work centres will test whether the initial benefits hold across a broader equipment base. More connected lines create a stronger benchmark for performance, but they also increase the need for disciplined naming conventions, event structures, system maintenance, and ownership of the data.

Country Maid’s next measure is therefore operational rather than digital. If the additional work centres show fewer repeated stops, faster root-cause analysis, more reliable shift handovers, and better use of maintenance time, the project will have moved beyond visibility into measurable production improvement.
