ARYZTA plans two German bakery closures and consolidation

ARYZTA will consolidate German bakery manufacturing at its Eisleben site. Planned closures at Nordhausen and Gerolzhofen form part of a restructuring expected to cost €56 million to €61 million before the programme is completed.

IN Brief:

  • ARYZTA plans to close Nordhausen and Gerolzhofen while concentrating German retail and foodservice production at Eisleben.
  • The restructuring is expected to cost approximately €56 million to €61 million and mostly occur during 2026–27.
  • Its French Coup de Pates business has separately acquired the frozen-products distributor Frigegro in Limoges.

ARYZTA is planning to close its German bakery factories at Nordhausen and Gerolzhofen as it consolidates retail and foodservice production at Eisleben. The Swiss convenience bakery group expects the restructuring to cost approximately €56 million to €61 million and to be implemented mainly during 2026 and 2027, following its August review of German operations.

The restructuring is intended to align German bakery capacity with retail and foodservice demand after the company reviewed its operating footprint in August. ARYZTA will also discontinue lower volume and structurally less profitable products, concentrating its retained range at a smaller number of manufacturing sites. The result will be a narrower product portfolio as well as a different geographical distribution of production.

ARYZTA estimates that leaving some product lines could reduce German revenue by approximately €35 million to €40 million during implementation. The company expects growth elsewhere to offset part of the reduction but has not detailed the tonnages to be moved to Eisleben. Individual production transfers and changes to customer supply arrangements have yet to be finalised.

The consolidation will place more of the group’s German retail and foodservice manufacturing at Eisleben. Moving an item between industrial bakeries is not solely a question of available oven hours: mixing capacity, dough handling, proofing, forming, cooling, freezing and packing arrangements must suit the recipe and pack specification. Production schedules must also accommodate changeovers and the order patterns of customers receiving frozen products.

Equipment constraints may determine which products can realistically be transferred and which are withdrawn. A different oven profile, handling arrangement or freezer throughput can affect product characteristics and line speed, even when ingredients and recipes remain unchanged. ARYZTA has not identified which lines will move, whether Eisleben needs additional equipment or which products will leave the range. Those decisions will shape the receiving plant’s production schedule.

The planned closures will also affect the workforce in Nordhausen and Gerolzhofen. Employment estimates for Nordhausen are around 165, although available figures vary, and the number of potential transfers or redundancies across the two sites remains unspecified. ARYZTA says it will meet its obligations to affected employees; consultations and employment arrangements remain separate from the production timetable.

Nordhausen has long supplied frozen bakery products including rolls, ciabatta and baguettes. Closing that site and Gerolzhofen will require existing orders either to move to retained lines or to be replaced by other products agreed with customers. At the same time, discontinuing less profitable lines may reduce the frequency of small production runs and changeovers. Any resulting improvement in bakery utilisation or line efficiency remains unquantified.

The group expects one-time restructuring costs of €56 million to €61 million, comprising both cash and non-cash elements. Management estimates payback of less than two years on the cash component and a medium term contribution of 60 to 80 basis points to group EBITDA margin after implementation. These are forecasts based on successful execution, not realised cost reductions. They will be affected by transitional production expenses, customer decisions and the cost of the final factory configuration.

ARYZTA intends to recognise a provision for the programme in the 2026 financial year. The near-term revenue contraction reflects planned product exits rather than an expectation that the receiving bakery will necessarily operate below capacity. Lower fixed costs will depend on Eisleben and other retained operations being able to produce the revised range at an acceptable cost per unit.

A separate transaction expands the group’s French frozen food distribution presence. ARYZTA’s Coup de Pates business has acquired Frigegro, a distributor in the Limoges region that has handled brands including ARYZTA, Coup de Pates and La Carte d’Hubert since 1994. The purchase concerns distribution and customer reach in France, not a transfer of production capacity from the German sites.

It is the second French bolt-on acquisition for ARYZTA in 2026. Taken together, the transactions are expected to add approximately €35 million to €40 million in annualised group revenue. That increase is distinct from the similarly sized reduction anticipated in Germany, where a combination of product withdrawal and factory closures is intended to reshape the manufacturing operation rather than enlarge it.

Across the group, ARYZTA continues to forecast approximately €300 million in EBITDA and €100 million in free cash flow for 2026 before one-time costs. It also plans to consider restarting shareholder distributions in 2027. Through 2026 and 2027, the retained bakeries must absorb the selected products, maintain frozen product specifications and meet customer delivery schedules while Nordhausen and Gerolzhofen are wound down.
