Recall readiness gap exposes £545,000 risk

UK food businesses estimate serious recalls cost £545,249 on average. Yet new research finds widespread dependence on fragmented records, spreadsheets, and delayed batch visibility across chilled and convenience operations.

UK food businesses estimate serious recalls cost £545,249 on average, yet new research suggests many chilled, convenience, and ready-to-eat operators would still spend hours reconciling separate systems and spreadsheets to establish where affected batches have gone.

The Trace Against Time study was commissioned by supply-chain technology company Balloon One and conducted by Censuswide among 502 UK food and beverage decision-makers between 27 July and 4 August 2026.

Some 93% of respondents said they were confident they could manage a live product recall quickly and accurately, while 78% believed recalls and withdrawals were becoming more frequent. The operational evidence underneath that confidence is less reassuring.

Businesses estimated that identifying every affected batch, stock location, and customer destination would take four hours on average. Almost a quarter, 24%, said they would need five hours or more.

More than three quarters, 77%, would consult at least two separate systems, spreadsheets, or records during a live recall, while a quarter still use spreadsheets to track batch and expiry information.

Only 24% described their traceability information across warehouse, production, and customer orders as fully real time. More than half, 55%, reported incomplete or inconsistent batch and lot information, while 42% said expiry or shelf-life data was not always visible in real time.

That fragmentation matters because a recall is ultimately an exercise in establishing boundaries. Manufacturers have to identify which raw material or process was affected, which finished batches contain it, where those batches remain in stock, and which customers have already received them.

The wider the uncertainty around those boundaries, the more product a business may have to withdraw. Removing too much stock is commercially painful, but leaving potentially affected material in circulation because the records are incomplete is a considerably worse option.

Craig Powell, managing director at Balloon One, said: “Most chilled food and beverage businesses tell us they have a recall plan, they test it regularly, and they trust it. They also tell us recalls are on the rise, so there’s clearly a paradox at play.”

The research suggests that much of the weakness sits between production, quality, warehousing, and enterprise systems rather than inside the written recall procedure itself. Businesses reported manually reconciling information between systems more than 100 times a year, while only 38% have fully automated first-expired, first-out stock rotation.

FEFO control is often discussed as a shelf-life and waste tool, but it also improves traceability when stock movements remain tied consistently to batch and expiry records. A warehouse system that knows exactly which lot was picked for a particular customer order provides a much narrower starting point during an investigation than a system that records only the product code.

The study found foreign material or physical contamination to be the most commonly cited cause of recalls, withdrawals, or investigations during the previous 18 months, reported by 56% of respondents. Undeclared allergens followed at 40%, labelling and packaging problems at 39%, and chemical contamination at 37%.

Those categories create different investigative requirements. Foreign-material incidents may have to be traced back to a particular production period or machine, while allergen and labelling problems can involve recipes, changeovers, packaging stock, and verification records.

Connecting batch movement to production data becomes particularly useful in those cases because the commercial boundary may be much narrower than the product itself. One packaging roll, ingredient lot, or defined period of production may be affected rather than every unit carrying the same brand and SKU.

The survey also records high levels of recall, withdrawal, or investigation activity across short-shelf-life products. Sandwiches, wraps, and food-to-go were cited by 92% of respondents, chilled ready meals by 91%, and prepared salads by 89%.

Those numbers require context. The research specifically targeted businesses involved in chilled, convenience, and ready-to-eat food, so the figures should not be read as incident rates across the complete UK food industry. A recall, withdrawal, or investigation is also not necessarily evidence of a confirmed consumer-safety failure.

The financial findings are similarly estimates from respondents rather than audited recall costs across the sector. Businesses put the total impact of a serious recall or contamination issue at around £545,249 on average, a figure that will inevitably vary with production volume, customer exposure, product value, and incident severity.

Poor expiry and shelf-life visibility had already produced tangible consequences for some respondents. Thirty-nine per cent reported customer complaints during the previous 12 months, while 32.7% cited retailer chargebacks or penalties associated with inadequate visibility.

Product recall or withdrawal ranked as the third-largest operational concern, cited by 37%. Businesses nevertheless tended to blame commercial pressure and supply-chain complexity for increased risk more readily than the systems controlling traceability information.

Commercial pressure was identified by 51%, supply-chain complexity by 46%, and shorter shelf lives or tighter delivery windows by 39%. Those factors can magnify weaknesses in traceability systems because they increase the number and speed of stock movements that have to remain tied accurately to batches.

Powell added: “Without the right visibility, the safest decision in a live recall is to pull everything – this can mean you end up withdrawing far more stock than the problem warrants and absorbing the retailer penalties and lost sales that follow.”

Balloon One sells warehouse management, ERP integration, and related supply-chain technology, so the study’s recommendations naturally favour greater system integration. That commercial interest should be recognised rather than hidden, although Censuswide conducted the fieldwork and the sample size and dates are disclosed.

The supplier says operations with batch information linked directly to stock movements can complete a comparable trace in closer to ten minutes. That should be treated as Balloon One’s performance proposition rather than an independent industry benchmark, but it gives manufacturers a useful question to test internally.

A mock recall can establish how quickly a business can prove the complete movement of one real batch using its live systems rather than a prepared demonstration. It can also expose where staff still have to reconcile spreadsheets, production records, ERP transactions, warehouse data, and customer orders manually.

The difference between four hours and a few minutes becomes particularly significant once product is already moving through retailer depots, stores, foodservice customers, and secondary distribution. Time spent working out the affected boundary is time during which more stock may continue travelling away from the factory.

The £545,249 figure will attract attention, but the more useful finding is the contradiction underneath it: 93% confidence sits alongside only 24% fully real-time traceability. Recall plans may be tested regularly; the harder test is whether the data beneath them can identify the right batch before caution forces the business to recall several others with it.
